做咨询也有一段时间了,其中的迷茫、曲折、坎坷就不多说了,接着上一篇,再深入谈谈做咨询的一些感触。

首先,做咨询需要具备丰富的知识。

除了相关理论知识、技术和管理等,还需要对行业以及业务有着深刻的了解,还需要对社会、家庭、文化、管理、经济等方面有所了解,也就是说没有一定的工作经验和知识积累,是无法胜任咨询工作的。因此,做咨询需要快速的学习能力。要不断的锻炼自己的学习能力,通过快速学习,博览最有价值的知识,提炼核心思想。同时,也要加强学习的消化吸收,学习不光是记忆,还要思考,通过对知识的思考,结合自身的经历以及相关的案例,理解和消化这些知识,以便以后灵活运用这些知识。还要对知识归纳梳理,形成体系化的知识结构,避免书到用时找不到的情况。

其次,做咨询需要精细缜密的逻辑思维。

面对问题,用MECE(Mutually Exclusive Collectively Exhaustive)分析方法,也就是不遗漏,不重叠的全面周密的思考问题。个人的感悟是在确定、分析问题,寻找问题的根源的时候,需要采用结构化的思维,一层一层剥离表面的现象,逐步深入,并不断的演绎和归纳,并建立关联,形成结构化的思维导图,最后得出结论或观点;在解决问题的时候,就需要进行天马行空式,有创意的,敢于创新的思路,不要拘泥在以往的经验和常理中,用发散的思维去寻找解决问题的途径。

还有,做咨询需要专业的素质和宽阔的心胸

专业的素质体现在:

1、 外表

咨询顾问代表着公司的形象,只有专业的着妆和仪表,才能让客户产生信任感、使命感。

2、 交流沟通能力

良好的谈吐和交流,与客户建立起顺畅的沟通渠道,对咨询工作的顺利开展是非常重要的。

3、 敬业精神

咨询过程需要耐心与敬业,需要不断对文档进行反复修改,不断改进咨询的质量,提高咨询效果与客户满意度。

4、 精炼语言

对言语及文档进行精炼,抓重点,不断总结,主导客户交流的方向和内容。

宽阔的心胸体现在:

1、 包容客户

对客户的特点需要迅速掌握,有的放矢,充分理解客户的言行和态度,多站在客户角度考虑问题。

2、 包容同事

对同事需要认可、尊重和宽容,需要冷静、全面的看待问题,避免产生抵触情绪。

然后,做咨询还要学会团队合作。

通过别人的帮助,提高自己的思维、写作和语言等能力;通过别人的视角,认识自己,剖析自己,并不断的改善和完善自己;通过对别人的观察,从模仿到自己的style,简而言之,就是取长补短。在团队中发挥自己的能力,大家共同进步,实现组织与个人目标的双赢。再小的支持也是一种力量,呵呵。

最后,做咨询就要努力做高绩效的咨询。

传统的咨询过程会出现效率不高,无法迅速的见到效果,客户反应也一般般。《高绩效咨询》作者罗伯特·谢弗 告诉我们,顾问不能埋头苦干,与客户脱节,咨询需要充分考虑客户的现状和需求,从客户角度理解问题和解决问题,保证每一步都切实可行,从实际出发分解复杂的问题。需要与客户形成共同学习,合作互助的伙伴关系,而不是授予或被授予的关系。不是客户缺什么我们就提供什么,也不是我们觉得客户需要什么就推什么,而是客户切实需要什么我们就做什么。咨询方案越有用越好,越容易落地执行就越有价值。双方共同满意才是成功的,在和谐融洽的工作氛围下为客户解决实际问题,并最终产生价值,才是我们一直应该追求的高绩效咨询道路。

继往开来,更好地为贵公司未来的发展提供有效的规范管理及风险防范。

1、协助贵公司高层赴贵州省,丽江等地对购买设备及投资项目进行审查把关,在拟定合同时将贵公司的利益永远放在第一位,在条款的设计上充分考虑了以后面临风险的救济途径,使公司不会被陷入困境。发现了问题及时言正的向贵公司指出了可能存在的风险,使得贵公司在决择时有了更充分的考虑,使此次投资达到了预期的目的,也取得了更多的主动权。

我正式从项目经理岗转为咨询经理。主导实施的项目并不多,平时的积累和各位前辈们的点拨,顺利的完成额任务,现对几次的咨询经理半年工作总结如下:

此次是转岗后次与销售部的同事一起去客户售前沟通,此次沟通的主角是销售部经理。此次的沟通交流后,让我大开眼界,彻底对明源销售部的同事的印象的改观。以前在实施工作时,需对背景和产品细节均有很的,,如何把握和客户有限的几次交流中将系统的亮点很生动地展现给客户,对人的综合要求更高:

1、演讲能力(FAB等):演讲,让客户的思维思考;

2、人际交流沟通能力:从客户的只言片语推测客户的关注点、职位、选型倾向;

3、临场应变能力:所沟通都会一帆风顺,面对客户的诘难,需不卑不亢地应对;

4、站在客户角度思考并制定有性的方案;

5、把握住建议权:除去销售经理的演讲能力,此次沟通中最大的亮点是,在客户对信息化建设任何思路时,适时给出了的化建议,实属点睛之笔。

通过沟通,本人觉得有几点需要关注:

1、高效团队。在一个项目组中,成员素质一定要互补,生产领域业务、职能管理领域业务、软硬件技术必须都具备,才能保证项目运行中,各方面的问题都能迎刃而解。其次,不必要求每一个项目成员都有非常丰富的经验,毕竟一个项目中有很多零碎的工作需要人去作,但凡有些资历的咨询顾问谁愿意打下手所以,一些新加入咨询领域的人员也是不可或缺的,他们主动性更强,更容易配合工作。

2、合理分工。在项目启动阶段,根据项目成员的各自优势,应该确定一个大致分工,然后在项目各个执行阶段,应该随时合理地调配分工,做到凡事有人做,人人爱做事。这个问题,需要项目经理深度理解合同,完全明了项目各阶段的交付物,以及涉及的范围领域和深度。分工的原则是充分发挥优势。

3、加强沟通。项目执行期间的沟通非常重要。无论是和用户沟通还是和正略钧策的领导沟通,以及项目组内成员沟通,方式方法的把握很重要,尤其是和用户核心干系人的沟通,至关重要,因为或许你的一句无意直言,将影响你的款子到帐哦。从我个人而言,性格太直,说话不会转弯,而且又不会说谎,所以在解决问题的沟通上势必有风险,但是我也有长处,我的'善良和执着,以及察言观色、审时度势的能力还是技高一筹,相信这可以弥补其他不足。

4、掌握节奏。咨询项目是很累人的,项目周期一般是3—4个月,如何保证项目期间成员全方位到位,避免因身体原因影响项目进度?就要做到密切掌握节奏,我的原则是,先紧不后紧,各阶段的工作,都力求提前完成大的框架,提前完善,万一发生意外情况,我们不至于处于被动。但是,也不是说就使劲加压给项目成员,我相信项目周期应该是能完成项目范围内的事情,只要不拖期就行。
